It's easy to subscribe to five AI tools and not know if any of them actually help. Measuring the ROI of AI tools doesn't need complicated maths: track time saved, quality and revenue against what you pay.
Step 1: Pick tasks, not tools
List repetitive tasks: customer replies, social posts, quotes, invoices, reports, ad management. AI ROI comes from specific tasks done faster or better.
Step 2: Measure the baseline (before AI)
For two weeks, note:
- Time per task (e.g. 10 minutes per quote)
- Volume (e.g. 60 quotes/month)
- Quality issues (errors, complaints, slow replies)
- Results (bookings from quotes, leads from posts)
Step 3: Use AI for a month, measure again
Same metrics, same tasks.
Step 4: Calculate
Monthly value of time saved = hours saved × hourly cost of the person Revenue impact = extra bookings × average profit per booking (only if you can reasonably link it) Cost = subscriptions + setup time + training + review time
ROI = (value of time saved + revenue impact − cost) ÷ cost
Example
- Quotes: 60/month, time drops from 10 to 4 minutes → 6 hours saved
- Staff cost ₹200/hour → ₹1,200
- Faster replies convert 3 more bookings × ₹800 profit → ₹2,400
- Tool cost ₹1,700/month
- ROI = (1,200 + 2,400 − 1,700) ÷ 1,700 ≈ 112%
Figures are illustrative; use your own.
Don't forget quality
Faster but worse isn't a win. Track:
- Errors caught in review
- Customer satisfaction and reviews
- Rework time
Signs a tool isn't worth it
- Nobody uses it weekly
- Outputs need heavy editing every time
- It overlaps with a tool you already pay for (e.g. AI features in Google Workspace or Microsoft 365). See ChatGPT vs Gemini vs Claude vs Copilot
- It creates privacy concerns you can't solve. See AI privacy risks
Review every quarter
Keep a list: tool, owner, cost, tasks, measured benefit. Cancel or downgrade the rest. Start with the best AI tools by task.
FAQs
What if benefits are hard to measure?
Use time saved as the minimum measure; it's usually the clearest.
Should every employee get paid AI tools?
Start with roles that use them daily; expand when ROI is proven.
